• Was ist der Entwicklungsstand? Werden wir bald fertig?
• Wer leitet das Projekt? Ist das ein erfahrener Projektleiter? Oder gibt es eventuell gar keinen?
• Wie werden Qualitätsstandards eingehalten?
• Wie wird die Dokumentation vorgenommen?

Die Liste lässt sich beliebig fortsetzen. Eine Antwort auf diese Fragen bekommt man oftmals nicht. Oftmals bekommt man nur vage Aussagen vom Outsourcing Unternehmen zu diesen Fragen. Auch aus Angst, dass man eventuell den Kunden verunsichern könnte. Besonders in asiatischen Ländern, in denen man nicht gerne auf Konfrontationskurs geht, werden diese Fragen ungern beantwortet. Man weiss ja nicht, was genau das gegenüber hören möchte und ob die bestehenden Prozesse dem Kunden passen werden.

Annäherung der Lebensstile

Befeuert wird der Trend zum Dedicated IT Staffing dadurch, dass sich die Lebensstile in Ländern wie Indien und Deutschland immer mehr angleichen.

Beispielsweise war die englische Sprache lange Zeit nicht sehr beliebt im deutschsprachigen Raum. Jetzt hat sich das geändert. Es ist heutzutage, in Indien, nicht unüblich im McDonalds essen zu gehen, mit seinem Smartphone Angry Birds zu Spielen, im Internet über Facebook mit seinen Freunden in Kontakt zu bleiben und die neuesten Hollywood Filme zu schauen. Dies ist ein weiterer wichtiger Faktor in der Kommunikation. Denn das ermöglicht das Verständnis über verschiedene Sachverhalte. Denn wenn heutzutage eine Person aus Deutschland über eine App Funktion mit einem Entwickler in Indien spricht. Dann weiss der Entwickler, um was es geht, denn er nutzt eventuell die gleichen oder ähnliche Funktionen auf seinem eigenen Smartphone. Dies war bis vor einigen Jahre, wie sich die Lebensstile noch nicht ähnlich waren, nicht der Fall. Ein deutscher Entwickler hätte, vor 10 Jahren, noch vergebens versuchen können, zu erklären was Nike Air Schuhe sind. Der Entwickler in Indien hätte nur Raten können. Heutzutage bekommt man die gleichen Güter und Dienstleistungen in Indien, wie diese auch in Deutschland zur Verfügung stehen.

So what is better?

In this blog post I am going to write in favour of the dedicated developer/ dedicated team model. There are several reasons why I think the dedicated developer model is much more efficient for the sake of near- or offshoring.

Pricing

In a fixed priced project a client would not know how much of development effort was actually taken to develop the software concerned. He will be relying on the estimate made by the software outsourcing company. It will be incredibly difficult to know how much development effort went into the project. This might be ok if a client has deep pockets but for companies who look at offshoring to reduce costs it might be interesting to exactly know what they are paying for.

Transparency

In a dedicated developer model the client would exactly know what the developer or the developers are doing at any point of time. They could call up the project manager of the outsourcing company or ask the developer directly what has been done or what is being done. The client could ask for hourly reports which should be sent from the dedicated developer.

Work culture acclimatization

In a fixed price project model the customer would be sending a project into a black box (in this case the near- or offshore outsourcing company) and would wait for a positive outcome. The client would not have any influence during the project, although he could ask for updates on the project progression.

In a dedicated team model the client could impose his own work culture on the dedicated developer (this is of course also achieved by the client by being included in the selection process of the developer at the beginning of the dedicated offshoring engagement). The dedicated developer would of course take one or two month to acclimatize to the new work culture but after that he would be adjusted to the work culture of the onshore team.

Close colaboration on quality of output

In the dedicated offshoring model the client could be assigning an onshore project manager who would be overlooking the code of the dedicated developer at the end of each day. The testing could be done either at the clients side or the offshore outsourcers side. The working code could be presented at the end of each week to the onshore project manager by the dedicated developer as well as to the onshore team if needed.

The dedicated developer would be getting to know the quality standards of the onshore team as he will be closly working together with them for the whole day (at least for the 3 or 4 hours in which there is daytime in each country concerned).

Personal contact with the developer

Personal relations are always important. It does not matter in which kind of business relationship. But having a personal contact with the dedicated developer will help the client to understand the needs of the developer better. In turn the developer will be really getting to know the products, culture and people of the clients company he is working with.

As you can see from the above points it could be argued that the dedicated developer model is the one to go with.

It is often not easy to deal with another culture

The following are the 5 most important cornerstones of a successful partnership:

E-Mail

People in India generally tend to write sloppy E-mails, be it between students or in the corporate world.

In Germany on the other hand it is seen as very unprofessional to write E-mails in a non-standard manner. It can quickly sour a good working relationship.

The following is an example structure of a well written e-mail for German clients:

Dear Mr. …,

(Start with something positive in the first section)

(In the mid section you write about the subject matter, clear and up to the point)

(In the last section you write some action taken by you or ask about an action to be taken by the client or a next step)

Yours sincerely

(First Name Last Name)

Practical example of a well written E-mail:

Dear Mr. Mueller,

(First section) Thank you for your message about the new requirement.

(Second section) I still have a question about the layout of the new webpage. Should it be a designed one or could it be plain?

Clearly this kind of e-mail would mean a steep decline in the offshore relationship. The German client will start to doubt the abilities of the software developer.

One other thing to remember when writing e-mails is to check for any spelling mistakes. Look up an online dictionary in case of doubt.

Punctuality

Indians in general take time not so seriously. If someone is invited for a marriage set to start at 1pm, they will normally arrive at 1:30 pm or 2 pm. This does not just apply to personal matters, oftentimes in business, time is handled in that way.

For German clients that’s a strict no go. They will feel neglected and also get a notion that time was taken unrighteously away from them.

The solution to this is to arrive at least 10 to 15 minutes prior to the set meeting time. By arriving earlier any hindrances to the meeting, such as a bad internet connection or a missing phone number, can be solved. And the meeting can take place in time.

Proactiveness

In India people tend to wait for instructions if any problem arises, even if that would mean to wait for hours or even days to get an answer.

In Germany people tend to ask proactively for help and try to find ways to fix the problem as quickly as possible.

So a good advice would be to clarify any doubts if you have any as soon as they arise, either with a superior, colleague or with the client.

A client from Germany won’t take it as an excuse that the task was not done because of lack of instructions or because a problem arose. If instructions are missing, get them. If problems arise, approach your colleagues and solve them together.

Clear communication

People in India try to be polite in not asking or talking about the matter concerned. They will talk around the problem till the other person gets to understand the point by themselves.

An example for this:

Rakesh wants to tell his client in Germany that he could not finish the work in time. So he will start talking about all kind of stuff related to why there was a delay, which might take 20 to 30 minutes. Still the client would not know what Rakesh is talking about.

Instead Rakesh could tell the client that he could not finish the task because of reason x, y and z. He could ask the client to find a solution to the problem and ways so that he can solve that problem by himself the next time. This would just take 2 or 3 minutes achieving a much better end result.

Honesty

Honesty seems to be getting lost along the way of growing up in India. This might be harsh to say, but there is some truth to it. This type of being unhonest has become so common that people will even tend to defend such kind of behavior.

In Germany people who lie and cheat are seen as not worthy to work with. The motto is: Someone who lies once, lies always. This means that if someone is caught lying or being dishonest they will be branded as notorious liars, even if that happened only once.

Being honest has a lot of advantages and outweighs the quick gains achieved by being dishonest. You can read it in my article about „Why honesty is so important„.

Following these 5 points can significantly increase the strength of an offshore relationship with a German client.
